How Saltbush Studio writes twelve Friday client updates in under an hour

In short

What changed

Saltbush Studio, a six-person design agency in Fremantle, sends a status update to each of its twelve retainer clients every Friday. The director used to write all twelve by hand. We set up an AI helper that drafts each update from the week's tasks in Asana, and the twelve updates now take the director under an hour.

Twelve updates, every Friday, by hand

Saltbush Studio is a six-person design agency in Fremantle that does brand and web work. It has twelve retainer clients, and each one gets a status update every Friday. The director wrote all twelve by hand, reading back through the project board for each client and turning the week’s tasks into a short note.

The notes were good, and clients liked them. But they took most of Friday afternoon, which is the time a studio director would rather spend on the work itself or on the team.

What we set up

We started by mapping how the studio runs its week (the industry calls this process mapping). That showed us the updates already had a shape. Each one covered what got done, what was coming next, and what the studio needed from the client.

Then we set up an AI helper (the industry calls it an agent) that reads the week’s tasks in the studio’s Asana project board and drafts one update per client in that same shape. The drafts land in the director’s Google Workspace inbox. The director reads each one, adds a personal line, and sends it.

What didn’t work the first time

We tried feeding the AI helper the team’s Slack chat as well, because a lot of decisions get talked through there. It picked up jokes and half-made decisions and put them in front of clients. Slack came out, and the project board is now the only source. That had a useful side effect, because the team now logs decisions on the board where the AI helper can see them.

What changed, and what still needs a person

The twelve updates now take the director under an hour. That comes from the director’s calendar blocks for the task over six Fridays after launch, against six Fridays before. Clients get the same structure every week.

The director still reads every update and adds a personal line before it goes out. The updates still can’t say whether a job is running over budget, because the studio tracks hours in a separate app that isn’t connected yet.

Where this fits

This is one of our AI helpers, and it started with mapping how the studio works. A weekly client update is a good first job for an agency, because the information is already logged and the shape rarely changes. If your Fridays look like this, get your AI Starter Plan and tell it where your week goes.

FAQs

Common questions

Where does the AI helper get its information?
Only from the studio's project board in Asana. We tried adding the team's Slack chat as a second source, and it put jokes and half-made decisions into client drafts. Slack came out, and the project board is now the only source.
Can the updates show whether a job is over budget?
Not yet. The studio tracks hours in a separate app that isn't connected, so the AI helper can't see time against budget. The director adds that by hand when a client needs to know.
Do clients know an AI helper drafts the updates?
The director reads and signs every update, and adds a personal line to each one. What the studio tells its clients about how the updates are made is the studio's call.
